Google Demand Gen campaigns: when they're worth it for B2B
Google says Demand Gen can reach up to 3 billion monthly active users. Lovely number. Less lovely if your entire market fits in a 4,000-row spreadsheet.
> Demand Gen campaigns run visual ads across YouTube, Discover, Gmail, Maps and the Display Network using conversion-based bidding and audience signals instead of keywords. For B2B, they're worth testing as a remarketing and mid-funnel layer when you have first-party lists, vertical video and CRM pipeline tracking. They're a weak first touch for narrow enterprise targets.
Search captures demand that already exists. Demand Gen is Google's attempt to create it: visual ads across YouTube, Discover, Gmail, Maps and, increasingly, the Display Network, bought with conversion-based bidding and audience signals instead of keywords.
For consumer brands with big audiences, that's an obvious fit. For B2B teams selling to a few thousand accounts, it's a real question. Here's what the campaign type is in 2026, what changed this year, and a straight go / no-go for B2B.

What are Demand Gen campaigns?
Demand Gen campaigns are Google's campaign type for visual, feed-style advertising across its own properties and the Display Network. Google says the campaign type can reach up to 3 billion monthly active users across its surfaces. You supply images, videos and copy, choose audiences as signals, set a conversion goal, and Google's bidding decides where and to whom each impression goes.
It has a lineage. Discovery campaigns were upgraded to Demand Gen in stages: a beta in August 2023, general availability in October 2023, and automatic upgrades of remaining Discovery campaigns from January to March 2024.
The bigger 2026 change is Display. Google scheduled a phased rollout of a migration tool starting June 2026 to move existing Display Ads campaigns into Demand Gen. Next step, per Google: new Display campaigns can only be created inside Demand Gen, and remaining eligible campaigns get migrated automatically, with no firm date yet. Migrated campaigns gain YouTube, Discover, Gmail and Maps (in beta) inventory, carry over 42 days of performance history, and lose some legacy controls: manual CPC, viewable impression and pay-for-conversions bidding, ad group bid modifiers and some ad group level exclusions.
If you ran Display for cheap remarketing, it's not gone. It's moving into a bigger building where the landlord picks the rooms.
What ad formats does Demand Gen support?
| Format | Specs Google lists | B2B use |
|---|---|---|
| Single image | Landscape 1.91:1, portrait 4:5, square 1:1, plus a 1:1 logo | Content offers, event promos, retargeting |
| Video | Landscape, square and vertical; runs on YouTube including Shorts | Problem framing, product walkthroughs, founder POV |
| Carousel | 2 to 10 image cards | Feature tours, multi-step how-tos, report highlights |
| Product feed | Merchant Center feed attached to the campaign | Rarely relevant for B2B lead gen |
Plan for all three aspect ratios and at least one vertical video. In most B2B accounts the creative bottleneck is video: teams have a webinar recording and a logo animation, and neither was built for a 6-second scroll on Shorts. If you can't produce native-feeling vertical video, expect to lean on image placements, which narrows where the campaign can compete.
// 04 · orbitHow does Demand Gen targeting work for B2B?
Demand Gen audiences come in three layers:
- Your data. Customer Match lists, website visitors and YouTube engagers. For B2B this is the strongest signal you have.
- Lookalike segments. Built from your seed lists to find similar users.
- Google audiences. In-market, affinity, life events and custom segments built from search terms or URLs, plus optimized targeting, which lets Google look beyond your selections.
The 2026 change to know: starting March 2026, Google began turning Demand Gen lookalike segments from hard targeting into a suggestion. Google's help page says your seed list now acts as a signal and the system may reach users outside the old similarity thresholds, the narrow, balanced and broad tiers that used to cap reach at roughly 2.5%, 5% and 10% of users in a location. Google's page also says the old 100-user minimum seed list size no longer applies, and offers an opt-out form for advertisers who want the old, constrained behavior, with in-product opt-out controls promised later in the year.
PPC Land reported the change on February 17, 2026, ahead of the March start.
Lookalikes used to be a fence. Now they're a suggestion. Your customer list is a hint about who to find, not a wall around who you'll pay for.
What Demand Gen does not have is job title, seniority or company targeting. If your buying committee is defined by firmographics, that's LinkedIn's strength, and Demand Gen is a complement at best. Our B2B PPC playbook covers how the channels split the work.
// 05 · fuel costsHow should B2B teams bid on Demand Gen?
Demand Gen supports conversion based bidding (maximize conversions or target CPA), conversion value bidding (maximize value or target ROAS) and click based bidding (maximize clicks or target CPC). Manual CPC isn't supported.
Two Google recommendations shape B2B setups more than anything else:
- Budget at least 10 times target CPA. Say a 20-person SaaS team sets a $150 target CPA on a guide download. Google's guidance implies a $1,500 daily budget. Most B2B tests can't fund that, which pushes teams toward cheaper, shallower conversions.
- Lightweight conversions to start. Google's help page suggests events like site visits or add to basket for volume. In B2B, a shallow goal teaches the system to find people who do shallow things.
The tension is real: the algorithm needs volume, and the conversions B2B teams care about are rare. The usual compromise is a mid-funnel event with real intent, such as a pricing page view paired with a form start or a content download with qualifying fields, and then judging the campaign on what happens downstream, not on the event it optimizes for.
// 06 · go / no-goWhen are Demand Gen campaigns worth it for B2B?
| Worth testing when | Skip or wait when |
|---|---|
| You have a large addressable market, such as SMB software | Your total market is a few hundred named accounts |
| You have first-party lists and site traffic to seed audiences | You have no Customer Match list and little site traffic |
| You can produce vertical video and multiple image ratios | Your only creative is a webinar recording |
| You can measure pipeline from the traffic in your CRM | You can only measure form fills |
| Search is already capturing existing demand efficiently | Your search fundamentals still leak budget |
The pattern that shows up in most B2B accounts: Demand Gen does its best work as a remarketing and mid-funnel layer. It keeps people who already visited or watched something engaged across YouTube and Gmail, and it introduces the problem to lookalikes of your best customers. It's a weaker first touch for narrowly defined enterprise buyers.
Whatever you run, the post-click step matters more here than on search. A Demand Gen click comes from someone scrolling, not searching. They didn't type a problem; your ad suggested one. The page has to pick up exactly that thread, which is what our message match guide is about.
// 07 · signal vs. noiseWhat are the measurement caveats?
Demand Gen reporting comes with options that make it look better than search if you're not careful.
- Platform Comparable conversions. This Demand Gen only column adds view-through conversions and engaged views of video ads, and gives the last Demand Gen campaign in the path full credit. Google says it's a reporting feature only and isn't used for bidding. Useful for comparing with Meta or LinkedIn, misleading if compared with search last-click numbers.
- View-through conversion bidding. Google's open beta lets Demand Gen bid toward conversions from people who saw a video ad but didn't click. It's on by default for new campaigns, covers video assets on YouTube, Display and Discover, and doesn't support offline conversion imports.
- Data-driven credit across Google. In the standard conversions column, Demand Gen shares credit with your search campaigns, so the same lead can make both look good.
When Demand Gen and search both claim the same lead, you don't have two wins. You have one lead and two invoices.
The honest way to measure Demand Gen in B2B is a holdout: split by geography or audience, run the campaign in one group, and compare pipeline from both. We go deeper on that in incrementality testing.
What we don't know yet
- Lookalike suggestion mode in B2B. Removing the similarity caps should add reach. Whether that reach looks like your buyers, or like cheap converters, is unproven for small seed lists.
- Display migration side effects. Remarketing campaigns moving from Display now compete for YouTube and Discover inventory too. Expect CPMs and placement mix to shift.
- Public B2B benchmarks. There is no credible, dated, public B2B benchmark for Demand Gen cost per lead or pipeline.
How to run a first Demand Gen test
- Start with remarketing and lookalikes of customers, not cold Google audiences.
- Build creative for all three image ratios plus one vertical video.
- Optimize toward the deepest conversion that still gets regular volume, and pass qualified leads back from your CRM if you can.
- Set a budget your conversion goal can support, using Google's 10x target CPA guidance as the reference point.
- Send each ad to a page that continues the ad's exact message, not the homepage.
- Judge on qualified pipeline after 6 to 8 weeks, with a holdout if possible.
